Wang Guoyu said that Nancheng Xiang is "far ahead" in terms of single-store flow, food material costs, and the income of headquarters cadres. Because in the first half of this year, it took the lead in launching a 3 yuan breakfast buffet, and Nancheng Xiang was regarded as the initiator of Beijing's breakfast price war, and a large number of fast food companies followed up and were forced to "roll in". Nowadays, prefabricated dishes are popular, but Wang Guoyu openly called for prefabricated dishes, claiming that "Nancheng Xiang resolutely does not use prefabricated dishes". But few people know that Nancheng Xiang is the first fast food company to use pre-made dishes, as early as a few years ago, Nancheng Xiang used conditioning bags. But now "when everyone is using the conditioning kit, we use fresh ingredients". Moreover, Wang Guoyu gave the team a "death order" - to cut all the conditioning packages in 2024.

Nancheng Xiang also insisted on not joining, not listing, and no financing, and wrote these into Nancheng Xiang's basic law. In Nanchengxiang's Basic Law, there are clear provisions on many behaviors of executives - "violators are fired". There are two laws for Nancheng Xiang: one is the constitution of Nancheng Xiang and the other is the Basic Law of Nancheng Xiang. Some people say that many takeaway brothers eat in the store, which will affect the Nancheng incense brand. But our family is for ordinary people, and the really tall people are not our consumer group.

In this way, you will find that the takeaway brother feels like a family member to us, and he stays in our store to wait for the order if he is fine, so that the order will not be faster.

Nancheng Xiang does not have a marketing department, no membership card, and no discount card, and I am most opposed to the kind of stored value card, which is called bundled marketing. Nancheng Xiang never advertises, I provide free fruits and pickles. I give the advertising money back directly to the consumer. You go to the radio and TV and shout to instill in the guests, but the actual customers don't take advantage of it. So we thought, my stuff just gives you a good reputation. Word of mouth, although not as widely disseminated as TV commercials, is particularly efficient. You know that Nancheng incense is good through friends, and you receive a signal on TV that Nancheng incense is good, which is two different things. You might also think it's bragging, right?

People say that Nancheng Xiang took the lead in fighting a price war in Beijing, but I haven't started a price war yet, and I can still make money with three yuan of porridge. I'm probably going down, and if you don't live, that's your problem — you're not innovating, you're not using your brains. I don't use capital. Some of them fight price wars by using capital money to burn you to death, but my cost is so low.

Now in the catering industry, many people feel that they don't make money. I think the profit margins of the catering industry are too big at present, and our prices can go down. If I don't lower now, the industry will scold me if I lower. So I improve the quality, I use all the fresh, and the quality is not raised, which is equivalent to reducing the price.

If KFC or McDonald's are next to me right now, unless it's at the airport. In the community, even in the shopping street, it can't sell me, and in Beijing they can't sell mine. It doesn't have my popularity, I may be full, and its turnover may not even reach half of mine. If it is in the second and third tier cities, then KFC and McDonald's are still far ahead.

At present, the chain rate of Chinese restaurant brand stores is too low, we only have more than 100 stores, and there may be thousands of stores in the future. The price war is what I can do for three yuan breakfast, if you can't do it, you will close the door, and if you close the door and let me occupy the market. In this way, the chain stores can occupy the market, so the price war has not really started.

Our net profit is about 7%~12%, and the excess part will make our team lose the spirit of struggle, which is not a good thing for the company. Because your profit margins are too large, you actually leave room for your competitors. So we want to give back to our customers, and we make money through hard work, innovation and technology. After the profit is high, we will take the initiative to make profits and take the initiative to control the profits, and the profits of Nancheng Xiang will be lower and lower in the future.

7%~12% net profit, in fact, other industries can not reach this profit level, so the catering industry is still quite profitable. can't make money, but his ability is too poor, the level of the entire catering industry is too low, and his management ability is not good in all aspects.

For example, recently we launched a small hot pot for dinner, the minimum 20 yuan can eat pure vegetable hot pot all-you-can-eat, the most important is vegetables, in order to reduce costs, we grow our own vegetables, beef and mutton we also have, the cost is all down. In the evening, when our store is idle, I just sell cheaper, just sell some traffic. At least it's worth 1/3 of the rent, and after building up the traffic, you can make money in the end.

Why don't I use a conditioning kit now? Actually, I used it very early and started using it when I was a few years old. At that time, in order to pursue simplicity, the factory produced cooking kits, which were sold to customers when they were heated up in the store. At that time, it was innovation, and everyone was learning how to make things simple and standardized. It's standardized, but you quickly find out that you don't like it.

There are still people working on pre-made dishes, I said that I didn't know if I killed myself, I didn't use this thing 10 years ago, and people still use it. We still have one or two pre-made dishes - such as plum cabbage button pork, no way, the process of making this dish is too long, and now I have given a dead order to cut all the conditioning bags in 2024. When everyone is using pre-made dishes, we use fresh things and return to the original taste of the product.

We are using fresh things now, and many customers don't know about them. For example, mutton is delivered to the central kitchen every night, and some are directly delivered to the store, and the mutton in the store is freshly cut, skewered, and grilled, and you can see it.

Nancheng Xiang is called full-time fast food, breakfast, lunch, and dinner. Many people want to imitate Nancheng incense, and I said first of all, you can never learn the lamb skewers in the store. My mutton skewers are cut, skewered, and grilled, and you lose money if you sell them for 2,000 yuan, and you don't make money if you don't sell them for four or five thousand, seven or eight thousand yuan a day. Roast mutton requires technology, our roast mutton does not have a chef, but there is a roast mutton master, the longest has been dry for more than 10 years.

Fast food restaurants should be like Pinduoduo: things are cheap and large quantities

This year, many brands are pushing to join, but Nancheng Xiang does not join, and now many franchise models are deceptive. I may also be open to joining in the future, but if I join, it may subvert everyone's perception - joining to lose money is mine. Who would dare to guarantee it now? If they don't dare to guarantee it, I can guarantee it. It's really doing business. At present, Chinese do not do many businesses, make money and speculate, and everyone is desperately trying to figure out how to make money and how to make a profit.

Joining this trend will cool down in two years, but it will always exist. As long as there are more people entering the market than people coming out, the brand will always make money.

First of all, my management ability, all aspects have reached the conditions, and I can control it. At the moment, I don't have the ability to make 100% of the money. KFC and McDonald's are also engaged in joining, but the control ability of others has reached the conditions.

Chinese just started to make fast food to learn KFC and McDonald's, and then we realized after more than 10 years that Chinese fast food must follow its own line.

I said a few years ago that single product stores will definitely not be competitive in China in the future, and single product stores will have to die in the future. You see that Nancheng incense focuses on three products - rice fragrance, string incense, and wonton fragrance, which are many products. Because China is a country with a large population, our stores are also opening bigger and bigger, and the products are richer.

In China's fast food restaurants, it may take 1,000 customers a day to feed a restaurant, just like Pinduoduo, things must be cheap and large, which is in line with the consumption mode of Chinese. It's not realistic for you to have a store serve two or three hundred people a day, and each person has to earn so much money and each product is worth so much money.

If you want to go to the volume, there are many products. You really can't be simple in doing catering, so we try to do things that others don't want to do, complicated things, and do things with technical content.

Nancheng Xiang is choosing a location now, and it doesn't matter to anyone, and no one is excluded. But people are now squeezing out us, and even openly saying that for example, people rent a shop and sign an agreement with the landlord, which is called an "exclusivity agreement". After they signed it, they made a special mark: "Nancheng Xiang is not allowed to open a store here", the agreement is binding on the landlord, and there is this (unwritten) rule in the industry.

Now even Chinese restaurants are crowding us out. We have a store in Daxing, signed and ready to renovate, next door is a large Chinese restaurant, he rented early, the area is also large, he told the landlord not to allow Nancheng Xiang to come, squeezing out us, because we do have a lethal effect on him. Chinese restaurants and our fast food restaurants are not yet in the same format, but he thinks that Nancheng incense will have an impact on him.

It's not easy for us to choose a location, and that's the case in many places. We chose this location, and the landlord said that Nancheng Xiang couldn't come, so he signed with someone. If we come here, we won't be able to rent out the shop next to it. But some landlords are not like this, he may not plan much catering, so he has to choose a good brand catering to bring him popularity, we come to bring him popularity, and the building will appreciate in value.

Nancheng Xiang has always been doing community catering, and it is not yet time to enter the mall. We opened a mall store this year and are still trying. It's been almost two months since we started, and the current performance is okay, but it doesn't meet our expectations. Our expectation is that a store will have a turnover of 10 million yuan a year, and about 1 million yuan a month. Now this shopping mall store can only reach seven or eight hundred thousand in the first month, and of course it has made money.

However, the mall store is indeed easier to run than the community store, more than a little better. The customer return rate of our community store is 40%, and the service is left and right neighbors, uncles and aunts, relying on word of mouth, there will be a lot of complaints and disputes if we don't do well, and we are the most difficult thing to do. Now we are still adjusting this model, and when the mode is adjusted, we will adapt to the mall.

Nancheng Xiang is now mainly in Beijing, and it is possible that it will go out next year or the year after, because the Beijing market is slowly saturated. If you go out, go to the first-tier cities first, such as Shanghai, Guangzhou, and Shenzhen, and occupy the first-tier cities first. For us, going to other cities is a dimensionality reduction blow, which is nothing more than fine-tuning the product according to local conditions.

Reward employees instantly: earn more money, pay more

By October, our store manager's highest income this year had reached 1.4 million yuan. We just need instant rewards, just earn more money and pay more cents. I don't draw flatbread either, but if I do a good job today, the money for the reward at the end of the month will be in hand. We don't have a year-end bonus, and many companies issue year-end bonuses, but in fact, the incentives are not as effective as our immediate monthly incentive policy.

In terms of management, I propose that employees do it for you, not for me, and employees should be dignified. In the past, it was said that the catering industry was inferior, but we want the catering industry to be no lower than people, and the income may increase in the future.

Now our management earns more than tech companies, because F&B management is technological. For example, we are far ahead in terms of management, efficiency, revenue, etc. Our management cadres earn a lot of more than 1 million yuan a year, and the income of employees is 20 or 30 percent higher than that of the same industry, and it will increase in the future. In the future, we will strive to be twice as high as the same industry. If you do a good job, you will earn more.

When we recruit people, we also recruit people who share the same values. We are a hardworking culture. The owner is a hard worker, we are all from out of town, everyone is the same. Including me going to the store to eat, I also queued up. Everyone is equal and respectful of all. Everyone works diligently and serves customers well, and our money comes from customers.

Why do employees work here? It is dignified, it can increase income, and it also gives employees a space to grow. Our new employees have one, two, and three stars, and can be upgraded. Excellent employees who work at Samsung will have their salaries increased. Samsung employees can apply to be assistant store managers, and assistant store managers can be store managers, anyone who has the ability can be on it, and everyone competes fairly on one platform.

Nancheng Xiang's store managers are their own employees, after three years of training, and you have to pass the exam, you are qualified to be a store manager, and you have to be assessed every month after becoming a store manager, and you will be divided into ABCD grades. If you have a D grade for three consecutive months, you may be demoted by the store manager.

We require the store manager to train new people, not to work alone in a position for many years without moving, which means that you will not bring people. Unless it is an older dishwasher, there is no way, but there must be a minimum of respect for the dishwasher, that is, let the people who work more overtime and work more earn more money, forming such a culture, everyone loves to work from the heart.

In 2020, there were less than 100 Xiangmen stores in Nancheng, and they doubled in the next three years. When the epidemic first broke out in 2020, when everyone felt that it was very difficult, we raised 18 million yuan in 3 days, which was spontaneous by employees. We rarely use bank loans, and I said that when it is more difficult, don't think about borrowing money from outside, and rely on yourself.

In fact, we also want to test how much employees identify with us. At that time, some new employees had only been here for a month, and they had taken out all their family resources, and everyone was willing to donate money to the company. But this money was actually useless later, and after a month, all of it was returned to everyone, and the interest was given to everyone, which shows that our employees still recognize the company.

There are dozens of people in the company who have worked with me for more than ten years, and all relatives and friends who have fought the country are in the company. But the culture of Nancheng Xiang as a whole is not a family-owned business.

Although many of the management are from their hometowns, the man works here, and his wife is not allowed to be a manager even if she works here. There are only five people in the core management of our headquarters. There is a store manager who is an old family, and I only met at the meeting, otherwise I don't know who is who.

All the old family members come to work with us, don't look for me. It's useless to look for me, I won't follow you. It's not a good thing that you know the boss, and the manager doesn't want to ask for the person recommended by the boss.

A company wants to see how you survive when the market is at its worst. Many companies are coaxing, mainly because of the good market. It has to go through several strong winds and waves to withstand the test.

We always put risk first. Why not expand in a hurry, if I join, 1,000 stores will also be opened. But what should we do when we encounter risks? We usually don't borrow money from banks, and we don't have a shareholding system, it's all based on anti-risk considerations.

When there are more shareholders, it is the biggest danger to encounter wind and grass. The market is good, everyone pools money and divides the money, and they are all happy. When there is a crisis, people want you to quickly divide my money and return the money I invested in the shares, and human nature is like this.

We did the same in 2014 when we faced a crisis. At that time, we had twenty or thirty stores, and we couldn't break through, standing still, and the daily turnover was only three or four thousand yuan, and we had to find a breakthrough.

We didn't have any experience in the past, and we started from a shop, all with the help of relatives and friends. At that time, we had less than 30 stores, and there were 40 people in the headquarters, finance, human resources, general manager, deputy general manager, district manager, operation director, procurement, and all departments were fully staffed. With so many people coming to the store every day to check, although they can make money in a year, it is very inefficient.

At that time, we had more than a dozen shareholders, and when I changed my shares, everyone thought that Nancheng Xiang was not good, and I began to lay off people at the company's headquarters, and cut half and half of the people, and they all felt that the boss made a big move, and the company seemed to be finished, so I took back all the shares smoothly, and I could let go of it.

No listing, no financing, no franchise – it seems simple, but many people can't do it

Nancheng Xiang has been established for many years, and there are a lot of capital that come to me to talk about investment, but I rejected all of them. I haven't been looking for capital in the past three years, and if I want to find capital in the future, I will definitely find a brand capital. Now is not the time to focus on doing your own thing. Therefore, Nanchengxiang's constitution has set up rules: no listing, no financing, and no joining. The signal we give is very clear, no capital should think about this issue.

There are two laws for Nancheng Xiang - the Nancheng Xiang Constitution and the Nancheng Xiang Basic Law. The Basic Law is the basic principle of doing things, which includes the basic principles of employing people, running business, and making money. With these two laws, I think that there will be no major problems and storms in the future, and it is impossible for the real estate to thunder.

At present, I pay more attention to the product, and the product needs to be upgraded again. Catering doesn't have a core thing, and it's easy to be beaten.

My core technology is strategic focus. Strategic determination includes the Constitution and the Basic Law. We insist on not going public, not financing, and not joining, which seems very simple, but many people can't do it and can't withstand the temptation. It's a simple thing, but basically no one around me can hold on.

This is concentration. Concentration comes from culture, and you can never imitate culture. First of all, we are all working from the grassroots; secondly, if we want to make money in catering, we have to calculate a little bit, we are calculating every day, how much electricity is used today, how many people are used, how much is exceeded today, and we have to be careful in our bones. We are all set to die, and we are determined not to stir-fry, including the task I have given them now, and we must plan to cut all the conditioning packages. When people are loading the conditioning bag, I am cutting the conditioning bag.

I built a UFO-type organizational structure and cut out the middle layer. The best principle of this structure is that there are few people at the headquarters and people at the bottom do the work. Nancheng Xiang has more than 3,700 employees, but the headquarters is only 36 people. This organizational structure is like a few wheels spinning on their own. They don't have to be ordered by the boss, they don't have to be ordered by the general manager, they know what to do.

In addition, I don't have a driver, I don't have an assistant, I shoot videos and write articles by myself, I go out to buy plane tickets, train tickets, and drive by myself, which is efficiency. The reason why we are concentrated in Beijing is also for efficiency - the stores should be centralized, including the straight-line distance of the supply chain, and the management distance should also be centralized.

The UFO-type organizational structure is original to me. I went out to give speeches and some people learned, and I also tried to guide others, but the more they learned, the more confused they became. Our breakfast project and dinner small hot pot have been carried out in a few months, and our takeaway has been the first in Beijing all year round, but half of our takeaway team is engaged in it. So you find our organizational efficiency model very valuable, but people can't learn it.

If in a few years, the efficiency of our organization is still far ahead, I may consider forming a team to tutor people, with an income of no less than 100 million.

The traditional organizational structure of many restaurants in China is to manage each other, and everyone does their own thing, and the communication efficiency is too low. The boss is so busy that the boss doesn't speak, and the people below don't move. We're working with people at the bottom, and sometimes they're driving me to do it. After the whole team is moving, then the efficiency can be achieved.

For example, when I said to go to the conditioning package, I said it since the end of last year, said it in the first half of this year, said it in the second half of the year, and kept saying it, and I said it every time I had a meeting, but I couldn't force them, and finally the general manager of the company had to make a decision, and the general manager gave them tasks. They later reflected, seeing that everyone was scolding the prefabricated dishes, and the school was also scolding, they felt that the boss was right, so now they have reached a consensus, the conditioning package and the prefabricated dishes are resolutely not used, and now there are one or two that have to be cut off. They start to do it, and when they act, they have results, and the people like it.

Many people have no reverence for catering, thinking that catering is easy to do, and they are reluctant to invest any money, how simple it is, how can you make money. Although we don't have a chef, I'm fast food, I have a supply chain, a central kitchen, and a strong standardization, and we have invested more than 100 million yuan in several central kitchens. Without reverence, you basically can't live.

Staking the land, can you hold it?

If we want to go public in the future, maybe we have to go with the flow. Now that I'm not listed, the company has such a large size and can make money, and it's the same whether it's listed or not, so it doesn't matter.

Many of China's catering companies are in a hurry to go public, and many of them have declined after listing, and their core competitiveness has disappeared. Even if Nancheng Xiang is on the road to listing, she will not draw a pie for everyone in advance.

What is the purpose of going public? It is nothing more than a circle of money. Why do you want money? If you give him money to the next generation, won't the next generation waste it? Now let him earn his own money.

We are positioned to be a century-old enterprise, what kind of things are conducive to the long-term survival of the enterprise. As long as the business is alive, I am not short of money, I have money to spend, why should I go public? In fact, catering is not bad for money, and the cash flow of catering is the best. After we sell out the goods, we will pay the suppliers, where is the money? What I want to do is a century-old enterprise, a business, not for the purpose of making money. We are in the initial stage of the pursuit of making money, the lack of money in the era of everyone desperately to make money, now our goal is that the enterprise can survive, the future is the rest of the king. There are thousands of stores, and I don't envy him, maybe one day he will go out of business, and the closure of the enterprise has nothing to do with the size, it should go out of business.

In fact, being a boss also has to learn to calm down, and many bosses can't calm down. You calm down and you're actually thinking, and I'm playing the flute while thinking about the problem. The boss doesn't have to stay on the front line all the time, the boss works hard, and the people at the bottom stop doing it, and the people at the bottom will look at your boss. So I'm more delegating power to them, you do it yourself, he will do it with his heart, so that the boss can be liberated, and then you can have more ideas, such as going outside and looking, in fact, you are also looking for new ideas.

I've been playing the flute since about 2014. The flute plays for the longest time, and it also blows electric blowpipes, gourd silk, and suona. Every time the company has a meeting, I perform on stage. Now I don't have time to blow, one is the working time, people are working, sometimes noisy, I just take it easy.

I've also visited teachers, but I'm more likely to practice on my own. In fact, the teacher can only say that he should give guidance, and he should work hard to practice more by himself. I have a lot of friends who see that I blow well, and they want to do it themselves, but after blowing twice, they say it's really hard to blow. You have to be patient and work hard to practice, and you can't do it if you don't practice. Sometimes I can blow for 8 hours or 10 hours a day, and I get dizzy. There are not many circles in the catering industry that I have been exposed to in class, and I try to have as little contact as possible with circles in the industry. We need to learn across borders. This year, three or four of our core team are all in business school. I didn't go this year, probably next year. I have been studying at Tsinghua University for 10 years, and I have no catering colleagues in the classes together, and I have been in contact with different industries, such as real estate, manufacturing, medical and other industries, and I have interacted with them. You study different industries and find that many of the principles and laws are the same in each industry.
